Virtual CFO

An outsourced chief financial officer who handles a business's financial planning, reporting and compliance part-time.

In short

It suits growing businesses that need senior finance skills without a full-time hire.

What it means

A Virtual CFO is an outsourced chief financial officer, usually a chartered accountant or a finance firm, who handles a business’s financial planning, reporting, cash flow and compliance on a part-time or retainer basis. The business gets senior finance expertise without the cost of a full-time CFO on the payroll. The Virtual CFO works remotely and through regular review meetings, using the company’s accounting data.

How it works

A Virtual CFO typically takes charge of:

  • Monthly MIS reports: profit and loss, balance sheet, cash flow and key ratios, with variance analysis against budget.

  • Budgets, forecasts and cash flow planning, including working capital control.

  • Oversight of bookkeeping, GST, TDS, income tax and ROC compliance calendars.

  • Bank funding: preparing CMA data and projections for cash credit and term loans, and handling bank queries.

  • Fundraising support: financial models, investor reports and due diligence readiness.

  • Cost control, pricing analysis and internal controls.

  • Working with auditors and advising the promoters on major decisions.

The engagement usually has a monthly fee, a fixed scope of deliverables and a reporting calendar, for example MIS by the 10th of each month and a quarterly review meeting.

Example

A Mumbai restaurant group with annual turnover of ₹18 crore is weighing its options.

  1. Full-time CFO: salary about ₹2,50,000 a month, so ₹2,50,000 x 12 = ₹30,00,000 a year, plus benefits.

  2. Virtual CFO retainer: ₹60,000 a month, so ₹60,000 x 12 = ₹7,20,000 a year.

  3. Saving: ₹30,00,000 - ₹7,20,000 = ₹22,80,000 a year.

In the first quarter, the Virtual CFO’s outlet-wise MIS shows that one outlet’s food cost is 42% of sales against 32% elsewhere. Correcting this on monthly sales of ₹20,00,000 at that outlet saves 10% x ₹20,00,000 = ₹2,00,000 a month, which alone covers the annual retainer within four months.

Key points to remember

  • It suits growing businesses, usually with turnover between ₹5 crore and ₹100 crore, that need senior finance skills but not a full-time hire.

  • A Virtual CFO is only as good as the underlying data. Clean, timely bookkeeping is a precondition.

  • Agree the scope, deliverables, deadlines and confidentiality terms in writing.

  • The Virtual CFO advises; the promoters and directors remain responsible for decisions and statutory compliance.

  • Review the value delivered every quarter, not just the cost.
